Just a thought but have you checked your batteries are full charged. It sounds a bit like the glow plugs are taking most of the juice and it's only when the plugs are hot and have cut out the heater circuit that there's enough power going to the starter to turn it over. When it clicks, do the dash lights go dim/dimmer? If so it could be battery or as previously suggested, a bad earth somewhere that might get better when the engine is hot.
